Read the operating context before applying a slogan
Identify the purpose of the current planning horizon, the people who own priority and delivery decisions, and the constraints that still apply. A newly discovered need may deserve attention without automatically replacing every current commitment. A required approval remains relevant even when delivery is iterative.
Avoid answer shortcuts such as ‘always accept change’ or ‘never document’. Useful adaptation makes trade-offs visible and preserves the evidence needed for good decisions. In a hybrid environment, you may need iterative feedback inside a release boundary with formal approval requirements.
Practise outcomes rather than ceremony names
A retrospective should create learning and a testable improvement. A planning metric should help forecast within its limits. A review should generate useful feedback about an increment. Merely naming the ceremony does not establish that its purpose was achieved.
For each wrong answer, ask whether it confuses a role, misuses a metric or sacrifices the goal without examining the trade-off. Then practise explaining an alternative that respects both delivery learning and the organisation’s actual constraints. Use the linked delivery-approach guide when the scenario mixes predictive and adaptive work.

A product owner wants a newly discovered feature immediately, but the team says adding it will endanger the current sprint goal. What should the project manager or facilitator help the group do?
- Add the feature without discussing the effect on current work.
- Discuss value, urgency and the effect on the goal with the product owner and team before agreeing an adaptation.
- Reject every change until the entire product is complete.
- Have an external manager assign additional tasks directly to individuals.

ITCertPath answer: B
Adaptation and focus must be balanced. The question is not whether change is good or bad, but how its value and consequences are evaluated.
- A — Why not: Unexamined additions can undermine the goal and obscure trade-offs.
- B — Best answer: Adaptive delivery supports learning, not arbitrary interruption. The responsible people need to make the trade-off visible.
- C — Why not: That removes the feedback-driven adaptation the approach is meant to support.
- D — Why not: Bypassing the shared planning conversation fragments the team’s commitment.
During a retrospective, senior engineers answer every question before junior members can speak. The team repeatedly concludes there is nothing to improve. What should the facilitator try?
- End retrospectives because the most experienced members are satisfied.
- Publicly blame the senior engineers for every delivery problem.
- Use a structure that gives everyone time to contribute, then agree a small improvement experiment.
- Ask management to dictate all retrospective conclusions.

ITCertPath answer: C
Inspect the quality of participation, not only whether a ceremony occurred. A retrospective needs useful evidence and a testable improvement.
- A — Why not: A narrow set of voices does not establish that the whole team has no concerns.
- B — Why not: Blame reduces psychological safety and does not create a balanced discussion.
- C — Best answer: A safer participation method can surface missed information and turn learning into an action the team can inspect.
- D — Why not: That weakens team ownership and can conceal the actual working problems.
A team reports higher velocity after changing its estimation scale. A sponsor wants to compare the new value directly with another team and promise twice the output. What should be clarified?
- The measure is team- and scale-dependent; use relevant delivery and outcome evidence for commitments.
- Doubling points always means doubling customer value.
- Require all teams to inflate estimates equally.
- Stop measuring delivery altogether.
Show answer and reasoning · Question 3
ITCertPath answer: A
Understand what a metric can support. Use stable definitions and examine actual delivery before turning a local planning measure into an external promise.
- A — Best answer: A changed scale breaks a simple historical comparison, and another team’s estimates are not a universal productivity unit.
- B — Why not: Points do not directly measure value delivered.
- C — Why not: Manipulating the measure produces no additional capability or value.
- D — Why not: The misuse of one metric does not make all measurement unhelpful.
A hybrid program uses adaptive development, but a mandatory release approval requires security evidence. The team says agile delivery means the approval can be skipped. What is the best response?
- Skip the approval if the backlog is complete.
- Abandon every adaptive practice immediately.
- Create the security evidence after customers start using the release.
- Plan the required evidence and approval into the delivery workflow while preserving useful feedback cycles.
Show answer and reasoning · Question 4
ITCertPath answer: D
A delivery approach does not remove organisational obligations. Build compliance work into the plan so that it is neither ignored nor a last-minute surprise.
- A — Why not: Backlog completion does not waive a mandatory governance requirement.
- B — Why not: The governance constraint can coexist with iterative delivery.
- C — Why not: That misses the stated prerequisite for approval.
- D — Best answer: Tailoring integrates governance and adaptation rather than treating them as mutually exclusive.
